Integration Assessment

Most integration problems are not caused by the wrong platform. They are caused by integrations built without a complete data map, integrations that have drifted from the current business logic, or a tech stack where three tools are doing the same job. Shero's integration assessment documents your full Shopify tech stack, identifies gaps and conflicts, and produces a prioritised plan for what to fix, replace, or build next.

What a Shopify integration assessment covers

Shero delivers the assessment as a documented tech stack map, a gap and conflict analysis, and a prioritized build plan that sequences integration work by business impact and dependency order.

• Full tech stack documentation
• Data flow and gap analysis
• Integration failure diagnosis
• Redundant tool identification
• Build priority and sequencing
• Vendor and approach recommendations

Why brands work with Shero before building or rebuilding integrations

The most expensive integration mistake is building the wrong thing correctly. An assessment prevents that by establishing what the current state actually is before any new work begins.

01

Current state documented before any new work is scoped

Shero maps every integration in your current Shopify tech stack: the systems connected, the data flowing in each direction, the sync frequency, the error rates, and the business processes each integration supports. This document is the baseline against which gaps, conflicts, and rebuild candidates are identified.

02

Integration failures diagnosed at the root cause, not the symptom

Inventory discrepancies, delayed fulfilment, and pricing errors are symptoms. The root cause is usually a failed sync, a missed field mapping, or a data conflict between systems that no one has traced. Shero diagnoses integration failures at the data level so the fix addresses the cause rather than patching the output.

03

Redundant tools identified and consolidation options presented

Most established Shopify tech stacks contain two or three tools doing overlapping jobs. Shero identifies redundancy, estimates the consolidation saving, and presents options for simplifying the stack without losing functionality. This is often where the assessment delivers the most immediate operational value.

04

Build priority sequenced by business impact and dependency

The assessment output includes a prioritised list of integration work sequenced by business impact first and technical dependency second. Fixes that prevent revenue loss come before improvements that increase efficiency. Dependencies between integrations are mapped so that build order reflects which integrations other systems rely on.

05

Vendor and approach recommendations grounded in your tech stack

Shero recommends specific iPaaS platforms, connectors, or custom development approaches based on your actual ERP, WMS, and OMS combination. Recommendations are grounded in direct experience with the same system combinations, not generalised best practice guidance.

06

Assessment deliverable your team can act on independently

The assessment delivers a documented tech stack map, gap analysis, and prioritised plan in a format your team can use to make decisions and brief future agencies. If Shero builds what the assessment recommends, the assessment deliverable becomes the project specification. If another agency builds it, the document is complete enough to be the brief.

How Shero runs a Shopify integration assessment

01

Onboarding: Access and Context Gathering

We collect read access to your Shopify admin, connected system credentials, and any existing integration documentation. We run a kickoff session with your ops, tech, and commerce teams to understand the business processes each integration is supposed to support.

02

Discovery: Tech Stack Mapping

We document every system connected to Shopify, the data flowing in each direction, the integration method, sync frequency, and error rates. For failing integrations, we trace the data flow to identify where and why records are failing.

03

Analysis: Gap, Conflict, and Redundancy Review

We compare the current integration state against the business requirements your team described in onboarding. We identify data flow gaps, integration conflicts where two systems are fighting over the same record, redundant tools doing overlapping jobs, and integration failures with diagnosed root causes.

04

Recommendations: Approach and Vendor Options

We produce specific recommendations for each gap and failure: which to fix in the current system, which to replace, which connector or approach to use, and estimated scope for each item. Recommendations are grounded in direct experience with your specific system combination.

05

Delivery: Assessment Report and Prioritised Build Plan

We deliver the assessment as a documented tech stack map, gap and conflict analysis, root cause findings for active failures, vendor and approach recommendations, and a prioritised build plan sequenced by business impact and technical dependency. The document is complete enough to brief any agency.
